10L80 vs 10R80: What GM and Ford Actually Share, What Differs, and What Interchanges
If you are standing over a 10-speed with the pan off, or shopping parts for a Silverado, Tahoe, F-150 or Mustang, you have probably run into the same confusion everyone else does: the GM 10L80 and the Ford 10R80 look like the same transmission. They mostly are. But "mostly" is where people lose money, because the places these two diverge are the exact places a wrong part costs you a second teardown.

This is the practical breakdown: what is genuinely shared, what is not, which failures hit both, and how to buy parts without guessing.
The short answer
The 10-speed was co-developed by Ford and GM under a joint program. Ford led the design of the 10-speed and owns the related patents, while GM was the dominant contributor to the companion transverse 9-speed; the agreement let each company build the other's design (Jalopnik). The result is two badges on one architecture.
Per DieselHub's specification data, "the 10R80 and 10L80 use the same hard parts and hardware, but feature unique electronics that are integrated into the company's respective powertrain options" (DieselHub). Hardware shared. Software and calibration separate.
Shared specifications
Both units run the same gear set. DieselHub lists the ratios as:

Also per DieselHub: approximately 13 U.S. quarts of fluid, roughly 230 lbs assembled, a nominal torque rating around 800 N-m (about 590 lb-ft), and production from 2017 forward. Note that 7th is the 1.00:1 direct gear, not 6th, which is why these units feel like they are still climbing well past the speed a 6-speed would have topped out.
Fluid is where the shared-hardware rule stops at the parts counter. DieselHub specifies Motorcraft ULV ATF for Ford applications and DEXRON ULV ATF for GM applications. Both are ultra-low-viscosity fluids; neither is interchangeable with the older DEXRON VI or MERCON LV you may have on the shelf. Applications: which one is in your vehicle
DieselHub places the Ford 10R80 first in the second-generation EcoBoost Raptor, then as the standard automatic on F-150 models with the 2.7L EcoBoost, 3.5L EcoBoost, 5.0L V-8 and 3.0L Power Stroke V-6. On the GM side, the 10L80 first appeared in the 2017 Chevrolet Camaro ZL1 and expanded across the lineup by 2018.
Ford's family also includes the 10R60, 10R90 and 10R140. GM's includes the 10L60, 10L90 and the heavy-duty 10L1000, and GM's 10L units are split into Gen. 1 and Gen. 2 valve body generations (Sonnax). That Gen. 1 / Gen. 2 split is the single most important thing to identify before you buy a GM valve body part.
The strongest evidence of shared hardware: the parts themselves
You do not have to take the "same hard parts" claim on faith. Look at what the aftermarket catalogs.
Sonnax lists CDF drum saver kit 129910-01K as covering 10L80 (Gen. 1), 10L80 (Gen. 2) and 10R80 with one part number (Sonnax). The same is true down at the small-parts level: pump vane 124533 and checkball 10000-08 are listed for both the Ford and GM units.
Valve body repair crosses the badge line too. Sonnax Zip Kit 10L80-G1-10R80-ZIP is cataloged for 10L60 (Gen. 1), 10L80 (Gen. 1), 10L90 (Gen. 1), 10R60 and 10R80 in a single kit, described as sealing "critical circuit pressure losses in Ford 10R60/80 and GM Gen.1 10L60/80/90 valve bodies" (Sonnax). When one valve body kit spans both manufacturers, the castings are not meaningfully different.
One caution straight from that listing: some later-model separator plates, on the 10R80 only, may not have a hole over the accumulator lineup, in which case the TCC signal damper piston kit is not installed. That is exactly the kind of small Ford-side deviation that catches people who assume perfect parity.
Failures that hit both units
CDF drum sleeve movement
This is the signature 10-speed failure and it is brand-agnostic. Per Sonnax, "Ford 10R80 and GM 10L80 (Gen. 1 & 2) transmissions commonly suffer from the CDF drum sleeve shifting rearward, exposing fluid ports from behind the sleeve." The resulting fluid loss produces bump shifts, neutral shifts, slide shifts and loss of 2nd gear.

Valve body wear
Sonnax technician Jim Mobley identifies the wear points to inspect on any 10-speed valve body, new or used: "pay attention to the main pressure regulator valve, TCC priority valve, TCC regulator valve and boost valve. The latch valves are also showing up in trouble - they get beat up by the retainer clip" (Sonnax, March 2025).
Two more points from that same article are worth knowing before you open one up. First, these valve bodies use casting-integrated direct-acting solenoids (CIDAS) that act directly on the clutch control valves and only produce clutch pressure with current applied, which is why a 10-speed has no movement at all when unplugged from the electrical source. Second, impregnated plate filters come loose and tear, which sticks valves - inspect the separator plate, do not just bolt it back on.
The assembly mistake that fakes a bad rebuild
Sonnax flags a steel-rubber pump seal that sits between the valve body and the transmission case. Leaving it out or misplacing it causes no movement and no line pressure. If a fresh 10-speed rebuild will not move, check that seal before you condemn anything expensive.
Where the two genuinely diverge
The divergence is electronic, and the clearest public example is on the GM side. NHTSA recall 25V148000 covers certain 2019-2020 Cadillac CT6, 2020-2021 CT4 and CT5, and 2020-2022 Chevrolet Camaro vehicles equipped with a 10-speed transmission. NHTSA's summary states the transmission "may become damaged internally and cause the wheels to lock-up," with the consequence that "wheel lock-up while driving increases the risk of a crash."
The remedy is the telling part: dealers install transmission control module monitoring software, free of charge. Owner notification letters were mailed April 7, 2025, and GM's internal number for the campaign is N242480630 (NHTSA). A hardware wear problem addressed with a software monitor is precisely the "same hardware, different electronics" split in action.
The practical takeaway for owners: hard parts cross-reference, control strategy does not. Do not expect a Ford control calibration, solenoid strategy or adaptive learn to behave the same on a GM unit, and never assume a swap is plug-and-play just because the castings match. If you have a GM 10-speed in one of the listed model years, run your VIN through NHTSA's recall lookup before spending money on a repair the campaign may already cover.
The fix: which parts to buy
Order of operations for a 10-speed with bump shifts, slide shifts or a missing 2nd gear: verify fluid level and condition first (these units are extremely sensitive to level), scan for codes, then decide between valve body service and a CDF drum repair based on the symptom pattern.

Replace while you are in there
Once the pan or the valve body is off, these are cheap relative to the labor of going back in:
- Valve body to case pump seal - the one Sonnax warns causes no movement and no line pressure if mispositioned
- Separator plate, if the impregnated filters are loose or torn
- CDF drum sleeve and drum bushings, as a preventive measure if the unit is already apart
- Valve body solenoid O-rings and valve body cover gasket
- Full ULV fluid fill, correct spec for your make, plus a fresh filter
- Solenoid stabilization retainers, if the solenoid bores are loose
Cost and effort framing
Valve body replacement on a 10-speed is a transmission-in-vehicle job on most applications and is realistically a moderate-to-advanced DIY: budget most of a day if it is your first one. A solenoid kit is meaningfully lighter work. A CDF drum repair is a full teardown and belongs with an experienced rebuilder or someone with the tooling, since Sonnax sells a dedicated tool kit (129910-TK) for the sleeve install.
The economics usually favor repairing the valve body and drum over replacing the unit, because the hard parts in these transmissions are generally not what fails. What fails is sleeve movement, valve bore wear and pressure loss, and all three are repairable.
FAQ
Can I swap a 10R80 into a GM truck, or a 10L80 into a Ford?
Physically the two are extremely close, and the aftermarket catalogs the same internal repair parts for both. The obstacle is not the castings, it is the electronics and calibration: each manufacturer runs its own control software matched to its own powertrain. Treat a cross-brand swap as a controls project, not a bolt-in.
Do 10L80 and 10R80 parts interchange?
Many internal repair parts do. What does bump shifting or a missing 2nd gear mean on a 10-speed?
Per Sonnax, that combination - bump shifts, no 2nd, neutral shifts and slide shifts - is the classic signature of the CDF drum internal sleeve shifting rearward and exposing fluid passages. It is common enough on both the Ford and GM versions that it belongs near the top of your diagnostic list, not the bottom.
